Ugg draw whole hunt-plan on one flat rock
Long ago Ugg only know the one shiny thing tribe want — the Value Proposition (the good thing your cave give the customer, the reason they walk to you). But one good thing is not a whole tribe. Ugg must map HOW cave make it, WHO get it, and HOW cave not starve doing it. That map is the Business Model Canvas (BMC) — one flat rock split into nine boxes. Fire-elder call it the strategic bridge: it join how-you-make × who-you-sell-to × how-you-stay-alive. Grunt that three times by the fire.
The whole rock in one line:
Nine stones. Three zones. One bridge in the middle. That is the whole beast.
Front of cave — where customer stand
The right half is the Front Stage — everything customer see and touch.
- Customer Segments — WHICH tribes you feed? Who most important mouth? (block 1)
- Customer Relationships — HOW you hold them? Warm hand-in-hand (personal) or clever talking-rock (automated)? Chasing new mammoth (acquisition) or keeping old herd fat (retention)? (block 4)
- Channels — HOW customer WANT reaching? Footpath to your cave? Shout across valley? Which path cheap, which path actually work? (block 3)
Ugg warn: Channel is the PATH you reach them. Relationship is the FEELING you give them. No mix these two up!
Back of cave — where Ugg sweat
The left half is the Back Stage — customer never see it, but Ugg live here all day.
- Key Resources — what shiny stones you OWN? Strong spear, secret fire-recipe (IP), good hunters (team). (block 6)
- Key Activities — what Ugg must DO well? Sharpen spear, track prints, cook meat. (block 7)
- Key Partners — who OUTSIDE the tribe you lean on? The flint-trader, the river-boat man. They not yours — you borrow them. (block 8)
BIG RULE: every back-cave stone must feed the middle shiny thing (the VP). A stone that no feed the VP is not a tool — it is dead weight on Ugg back. Cut it.
Ugg warn again: the cloud-storage-man (AWS) is a Key Partner (you borrow him), NOT a Key Resource (you no own him). Many caveman trip on this rock!
The money fire-pit
Along the bottom sit the Box Office — two money stones, the cold truth of live-or-die.
- Cost Structure — the OUTFLOW. All meat you spend: making, spears, AND the cost to find each new customer (the acquisition-cost — many caveman forget this one and cry later). (block 9)
- Revenue Streams — the INFLOW. For what shiny thing customer TRULY give berries? Monthly-berry (subscription), one-berry-per-trade (transaction), free-then-pay (freemium), rent-the-idea (licensing). (block 5)
Now the ONE test that matter. Carve it deep:
More berries come IN than go OUT. Not just big berries in — you can bleed to death while rich. Not just small berries out — you can starve while thrifty. Only in-BIGGER-than-out mean tribe live another winter. Fire-elder say: a pretty VP that costs more to give than it earns is not a business — it is a CHARITY. Ugg no want charity. Ugg want full belly. And check this every season, not just once.
When cave too new and dark
Big BMC is good when you KNOW your hunt and just grow it bigger. But baby-startup know nothing yet — not even sure the mammoth is real! For that, Ash-Maurya-elder give the Lean Canvas. Swap four sweaty back-cave stones for four discovery stones:
- Key Partners → Problem — name the pain you fix FIRST, before naming friends.
- Key Activities → Solution — name the smallest fix, not the whole ops plan.
- Key Resources → Key Metrics — name HOW you count winning, not what you own.
- Customer Relationships → Unfair Advantage — name what other tribe CANNOT steal or buy. (Never leave this stone blank because "we not sure" — that is exactly when you must plant it.)
Why swap? Baby-tribe biggest danger is NOT "do the work badly." It is "not knowing if anyone wants the thing." Discovery must come before ops — you cannot name a partner before you even know the problem is worth fixing. Five stones stay the same (VP, Segments, Channels, Revenue, Cost).
Which map to draw? Hunt known, just scaling → BMC. Still sniffing for the mammoth (Customer Discovery) → Lean Canvas. When the unknowns harden into knowns, walk from Lean back to BMC.
The map is never finished
The rock is a GUESS, not a promise. Every box is a hypothesis until you test it. So hunt the Riskiest Assumption — the ONE guess that, if WRONG, kills the whole tribe fastest. It can hide in ANY box: maybe the path (Channel), maybe the price (Revenue), maybe the shiny thing itself (VP).
Test only that ONE guess, cheap, with a small MVP (minimum-viable-prototype — the smallest thing that proves or kills the guess). No test the whole rock at once. Then — biggest grunt of all — GET OUT OF THE CAVE and test on real tribe, not in your own head. Canvas = the guess. Validation Board = the scoreboard. Build-Measure-Learn = the game.
Also remember: the nine stones are NOT nine separate rocks. Pivot one (lose a partner, change a segment) and it shakes the others — the canvas is a web of dependencies.
Small map inside big map
Last fire-truth: the Value Proposition Canvas (VPC) is not a rival rock. It is a ZOOM into the middle-right of the BMC — it blows up block 1 (Segments) and block 2 (VP) into fine detail (customer Jobs/Pains/Gains against your Products/Pain-Relievers/Gain-Creators).
Use the small VPC to FIT the shiny thing to the customer. Use the big BMC to BUILD the whole cave around it. Not two choices — one nested inside the other.
Ugg remember
- Nine stones, three zones, one bridge. Front Stage (Segments / Relationships / Channels) = customer side. Back Stage (Partners / Activities / Resources) = your sweat. Box Office (Cost / Revenue) = the money. VP = the bridge in the middle.
- Inflow > Outflow or tribe starve. Not a charity — a business. Re-check it at every stage of the cave's life.
- Back Stage must feed the VP. A stone that no feed the shiny thing is dead weight — cut it. And AWS is a Partner, not a Resource.
- Lean Canvas for baby-tribe: swap Partners / Activities / Resources / Relationships → Problem / Solution / Key Metrics / Unfair Advantage. Use it while unknowns are big; graduate to BMC when the hunt is known.
- Map never done. Find the Riskiest Assumption, test it cheap with an MVP, and GET OUT OF THE CAVE. Canvas = guess, Board = scoreboard, BML = the game. And VPC ⊂ BMC.
