Ugg not alone in the big wild
Listen by fire. You make good spear — good spear NOT enough. Other tribes hunt same land, same mammoth. Your cave sits inside three big forces, a triangle. Demand Side — hungry people who want meat (your customers, their pains, their wants). Supply Side — who make spears and berries beside you (partners, ecosystem). Rules — the tribe-law and trade-customs, who-trust-who (regulation, norms).
That mean you always live INSIDE these three — a good plan alone is not enough; you must be hard to bite. Every rock-tool below answers one question: who we feed? (demand), why we different? (competition), how we stop copy-cats? (defensibility).
STP — no feed whole world, feed one tribe great
Big saying, carve on cave wall: "You can't be everything to everyone, but you can be something great for someone." Feed everybody, feed nobody. Pick. STP — three steps, three verbs, IN ORDER:
- Segmentation — identify. Split the crowd into look-alike groups. You do NOT invent groups; you FIND the cracks already in the mud, like footprints.
- Targeting — determine. Of all groups, DECIDE which herd to chase.
- Positioning — create. BUILD a picture in their head — the spot you own in their mind. You engineer it, not find it.
Ugg chant: identify → determine → create. Ugg warn: no mix up Segmentation (discover) with Targeting (decide)! Both verbs, different jobs.
The five-petal berry-flower
Draw the five-petal segmentation flower — five circles like berry-patches, all touching in the middle. Each petal = one group. Petals OVERLAP on purpose: real groups share edges (one house is bill-scared AND water-scared). You sit at the center. Flower rule: 5 most compelling groups. Not 50, not 100. Five. That is the discipline. Ugg warn: no draw petals with gaps between — real groups touch!
Who else feed your people
Now the ecosystem map — same flower, but each petal is a whole hunting-ground (a market), and inside you write the BIG tribe already there. You fight not only the tribe next door — you fight the strongest hunter in EVERY ground your people also visit. Best hiding spot: the overlap of two grounds where no single big tribe rules both. That crack is where you grow safe.
The AHA rock-square
AHA Grid — a 2×2. Up-down = Benefits (how good, Low→High). Left-right = Price (how many shiny stones, Low→High).
- Top-right (good + costly) = Leaders. Rich mammoth-owners, but slow — can be bitten.
- Top-left (good + cheap) = Contenders ★. The sneaky winner.
- Bottom-left (weak + cheap) = Laggards. Race to the mud.
- Bottom-right (weak + costly) = Challengers. Cost much, give little.
Big lesson: *biting-from-below comes from Contenders — good meat at low stones — eating the Leaders.* The Leader cannot drop price without bleeding own fat, so the young hunter aims at Contenders. Ugg trick: on exam DRAW this square, label both axes, label all four corners, plot 3–5 rivals as dots — the drawing itself earns marks. Ugg warn: if all rivals land in one corner, you drew the axes wrong.
The spear-trick table
Competition Matrix — a table. Columns = tricks (traits) people care about (keep 4–6, no more). Rows = rival tribes, and YOU at the bottom. Tick where a tribe has the trick. Columns where only YOU tick = your difference. Columns where rivals tick and you are blank = close it or drop it.
But tick-count alone is a lie — Google won not by MORE ticks, but ticks on traits people care about MOST. So next tool: Customer Importance Mapping — grade each trick Unique / Best / Same / Poor, then score how much the tribe cares (–). Sweet spot = Unique or Best × high care. Ugg warn: a Unique trick nobody wants = wasted hunt; a Poor trick people want badly = big hole to fix.
The ladder of "no can steal"
You are different — but can copycat tribe copy you? USP Defensibility ladder, bottom to top:
- Tier 4 — easy, copied in weeks. Plain product, plain workers. No moat.
- Tier 3 — copied for a cost, in moons. Skilled hands, good service. Rich rival buys it.
- Tier 2 — hard, takes YEARS. Brand, loyalty, alliances, network. Cannot buy a 5-year trust-curve today.
- Tier 1 — cannot steal. Patent, law-carving, sacred unique cave-spot. Legal or physical wall.
Climb over time: T4→T3 is stones (cash), T3→T2 is time, T2→T1 is law/rare-luck. A USP built only on Tier-4 features is no real USP — just a shadow that fades.
Look in own cave, look at the wild
SWOT — a 2×2: Internal vs External × Helpful vs Harmful. Strengths (inside, good) — what you do great. Weaknesses (inside, bad) — what you lack. Opportunities (outside, good) — trends to ride. Threats (outside, bad) — rivals, storms coming.
Ugg warn LOUD: no mix inside and outside! A Weakness is what YOU control (your hunters paint badly). A Threat is outside (a big rich tribe marches in). And a list is not strategy — the gold is the connections: SO (Strength grabs Opportunity), ST (Strength blocks Threat), WO (Weakness blocks Opportunity), WT (Weakness feeds Threat). Fill all four boxes, and speak at least ONE connection out loud. That turns an okay answer into a great one.
Three-circle magic — find your USP
The best tool. Find-Your-USP Venn — three circles: What Your Brand Does Well, What Consumer Wants, What Competitor Does Well. Four zones:
- Winning ✅ = Brand ∩ Consumer, NOT competitor. You good, they want, rival absent. Make it BIGGER.
- Risky ❓ = all three overlap. You and rival both good, tribe cares. Go emotional — win on heart and brand, since tricks are even.
- Losing ❌ = Consumer ∩ Competitor, NOT you. They want it, rival gives it, you don't. Run away or close the gap.
- Who Cares = Brand ∩ Competitor, NOT consumer. You and rival fight hard over a thing nobody wants. Waste of spear — stop.
From plan to the hunt — the 4Ps
Last, STP feeds the 4P Marketing Mix: . Once you know segment + target + position, the four P's fall out: what Product for this group, what Price they pay, what Promotion channel they watch, what Place they shop. Ugg warn: run STP FIRST, then 4Ps — set the price before you know the tribe and you guess wrong every time.
Ugg remember
- Company never alone: live inside Demand × Supply × Rules. Answer who-we-serve, why-different, how-hard-to-copy.
- STP = identify → determine → create. Feed one tribe great, not the whole world. Draw the 5-petal flower (5 groups, overlapping).
- AHA Grid: top-left Contenders (good + cheap) is the disruption sweet spot that eats Leaders. Always draw the square.
- Defensibility ladder T4→T1: easy → at-a-cost → difficult → cannot-be-imitated. Real moat lives in T1/T2 (patent, brand, network).
- SWOT needs a connection (SO/ST/WO/WT), not just lists. USP Venn: grow Winning ✅, go emotional in Risky ❓, flee Losing ❌, ignore Who Cares — then STP → 4Ps.
